Handle the Q&A math first
Twenty-minute slots very often include questions. Decide how long Q&A will run and subtract it before you write a word. A 20-minute slot with five minutes of questions is really a fifteen-minute script, about 1,950 words at a conversational pace. Scripting the full 2,600 words and then trying to also take questions is the single most common way these talks overrun.
Why 20-minute talks drift over most easily
The longer the talk, the more places it can quietly gain time. Twenty small overruns of ten seconds each is more than three extra minutes, and you will not feel them happening. Long talks also tempt you to add “just one more” example or backup slide. Both effects push a 2,600-word script toward twenty-three or twenty-four real minutes. Discipline about what stays in is what keeps you on time.
Structure for twenty minutes
At this length the audience needs a clear map. A dependable shape is an opening that frames why this matters, three or four sections of about four minutes each, and a firm close. Signpost the transitions out loud (“that is the problem, so here is what we did”) so people always know where they are. Sections that blur together are what make a 20-minute talk feel longer than it is.
How many slides for a 20-minute talk?
Fifteen to twenty-five slides is common, but slide count is a poor target. Some excellent 20-minute talks use eight slides held for a couple of minutes each. Judge every slide by whether it earns its time.
